CHANEL·Sept. – Dec. 2022

Moving an organisation from projects to product.

The problem

Some teams still worked in project mode, others were already Agile: a hybrid model. The goal: steer by the value created, not only by what ships.

From projects to product

Project-led
  • Planning and milestones
  • Budget per initiative
  • Success = shipped on time
“Did we ship?”
Product-led
  • Shared product vision
  • Value-based prioritisation
  • Empowered teams
  • Continuous discovery
  • Outcome KPIs
“What value did we create?”
The analysis framework used for the audit, not its findings.

What I did

Discovery20 interviews with a shared guide: Product Owners, Solution Owners, managers, directors.
AnalysisPains and gains synthesised into insights, then compared with a product-led model.
BenchmarkMarket best practices, adapted to the CHANEL.com context.
Target modelFrom “did we ship?” to “what value did we create?”: decision rights, value-based prioritisation, outcome KPIs, roadmap.
ReadoutDiagnosis and recommendations presented to CHANEL stakeholders.
